# BlueCallom TRANSFORM

### What is TRANSFORM?

TRANSFORM identifies productivity leaks and bottlenecks hiding in your organization by collecting honest employee feedback, analyzing it with AI, incorporating management perspective, and producing a concrete transformation plan with specific actions, timelines, and measurable outcomes. Your employees provide the insights, your managers add their perspective, and the AI turns it all into a plan ready to execute.

### Before You Start

You need three things:

1. **Your transformation objective** — what do you want to improve, the target outcome, and the timeframe.
2. **Your company information** — company name, size, departments, key systems, recent changes, and known challenges.
3. **Email addresses** for the employees who will take the survey and the managers who will review the findings (must be on the BlueCallom platform).

### Step by Step

#### Step 1 — Find TRANSFORM in the BlueCallom Exchange Library

Log in to BlueCallom.ai and in the BlueCallom Exchange Library, find **BlueCallom-TRANSFORM-2.0-P** and click on it.

#### Step 2 — Read the Documentation & Create a Flight

A dialog opens. Click **"Read before you start — Open Documentation"** to review what TRANSFORM does and what you need to prepare. When ready, click **"Create Flight"** to start setting up your transformation project.

#### Step 3 — Name Your Flight and Set Variables

You will see the **Flight Creator** screen. Fill in:

* **Flight Name** — give your project a recognizable name (e.g., "Hospital DPRS Optimization")
* **Flight Description** — a brief summary of what transformation you are pursuing
* **project\_objective** — describe what you want to improve, the target outcome, and the timeframe. Be specific — the AI tailors the entire analysis and solution to this objective.
* **company\_data** — describe your organization. Include: company name, size, departments involved, location, key systems in use, recent changes, and known challenges. The more context, the more relevant the analysis.
* **language** — the language for all reports and communications (e.g., "English", "German")

When done, click **"Create Flight"** at the bottom.

#### Step 4 — The Flight Launchpad

After creating the flight, you land on the **Flight Launchpad**. This is your mission control. Before launching, you need to configure a few things using the buttons at the top.

#### Step 5 — Add Your Team Managers

Click "Add Crew" to invite team managers. Search for people by name or email and assign them the role:

* **Project Owner** — that's you, the person managing the transformation project.
* **Team Manager** — managers who will review the data assessment findings and provide their perspective before the solution plan is built.

Click "Save" when done.

#### Step 6 — Set Survey

Click "Report" to configure who receives the "Survey Invite". Add the email addresses of the employees who will be surveyed in the Survey List.

#### Step 7 — Set Survey Deadlines

Click "Survey" to set the deadlines for feedback collection. You will see two dates:

* **Employee Survey: Feedback** — the deadline for employees to submit their survey responses.
* **Management Review: Feedback** — the deadline for managers to provide their input on the findings.

Leave enough time between the two — employees need to respond first, then the AI analyzes their input, and then managers review the results. A couple days between the two works well.

Once a deadline passes, that feedback phase closes automatically and the workflow moves forward.

Click "Submit" when done.

### What Happens After Launch

Once you launch, the process moves through four stages:

**Stage 1 — Employee Survey** Employees receive an email invitation to participate in the survey. They share their honest feedback about daily workflows, bottlenecks, frustrations, and improvement ideas directly in the platform. Responses are collected anonymously.

**Stage 2 — Data Assessment** *(automatic)* The AI analyzes all survey responses to identify common themes, quantify their impact, find bottlenecks, and assess feasibility of improvements. It produces the Data Assessment Report — a clear picture of where the biggest problems and opportunities are.

**Stage 3 — Management Review** *(Team Managers)* All Team Managers receive an email with a link to the Data Assessment Report. They review the AI's findings and provide their own perspective — confirming, correcting, or adding context before the solution is built. This ensures the final plan reflects both employee reality and management insight.

**Stage 4 — Solution Plan** *(automatic)* The AI combines the data assessment with management feedback and generates a concrete transformation plan with specific actions, phased timelines, owners, and measurable success metrics. All Team Managers receive an email with a link to the Solution Plan.

### Tips for Best Results

**Get enough survey responses.** The more employees participate, the clearer the patterns. Aim for at least 5-10 responses for a meaningful analysis. Encourage honest, detailed feedback.

**Be specific with your objective.** "Improve efficiency" is too vague. "Reduce patient scheduling time from 45 minutes to 15 minutes by streamlining the DPRS workflow in the surgical ward" gives the AI something concrete to work with.

**Include relevant company context.** If your organization recently went through a system migration, reorganization, or policy change — mention it in company\_data. These details help the AI understand why certain bottlenecks exist.

**Take management review seriously.** The managers' perspective shapes the final solution plan. If they skip it or give minimal input, the plan will rely only on employee feedback and AI analysis. The best results come when managers actively engage with the findings.
